Agentic AI programs against a €3B procurement spend base
I led an ecosystem of agentic AI projects against a €3B global procurement spend base, from parallel builds to adoption at scale to a clean handover into operations.
€3Bprocurement spend base
€30M+savings mandate
10,000+man hours saved
200+users adopting
The problem
The procurement organization carried a €30M+ savings mandate, and agentic AI was one of the main levers to reach it.
That meant many AI use cases running at the same time, each with its own product owner, and no single model for prioritizing, governing, or proving the value of the whole.
The approach
- Ran the work as one program: 10 concurrent projects and 8 product owners on a shared prioritization, delivery, and reporting cadence.
- Used gated delivery for every use case, from value framing and risk assessment through proof of value to production readiness.
- Treated adoption as a deliverable in its own right, with onboarding, enablement, and usage tracking rather than launch and hope.
- Gave executives one view of progress and value, reported through a Business Director and VP up to the Chief Procurement Officer.
- Planned the handover to operations from the start, so the ecosystem could run without the build team.
The outcome
- 10,000+ man hours saved through agentic automation.
- 200+ users working with agentic workflows.
- The ecosystem transitioned to an operations team, freeing the delivery team to start new programs.
What I would tell another leader
Parallel AI projects only add up to business value when they share one cadence, one set of gates, and one story for executives.
